It’s Kickoff season again.

So all the folks that support sellers throughout the year are currently in “crunch mode” getting new messaging, materials, decks, and plans ready to present. A lot of care goes into getting it right. Leaders debate wording, product marketing refines the story, marketing crafts the materials, and enablement strategizes the impact.

Everyone shows up wanting the same thing: clarity on how we will all work together to hit incredible revenue goals.

It’s exciting and full of optimism. But once Kickoff ends, a quieter question starts to surface. How do you actually know whether any of this is sticking?

Traditionally, the answer has been some combination of certification, internal feedback, and spot checking. 

Sellers are trained on the new messaging and maybe tested on it. Managers and other stakeholders listen to a handful of recorded calls to see how reps are doing or whether prospects seem to respond. Occasionally, someone shares a particularly good or bad example in Slack. These practices aren’t useless, but they are fundamentally limited. They offer impressions, not coverage. You’re pulling anecdotes out of a much larger reality and hoping they’re representative.

The underlying issue isn’t process or intent. It’s scale. A few listened calls can’t tell you how messaging is landing across hundreds of conversations, different segments, or different levels of seller experience. Certification tells you whether someone remembers the material in a controlled setting, not how they use it when a deal gets tense or a buyer pushes back. And anecdotes shared in a kickoff presentation, no matter how confident they sound, don’t add up to a reliable understanding of what’s really happening.

Time to take a different approach

This is where the conversation changes in 2026. Not because AI can magically write better messaging or instantly fix alignment problems, but because it can finally do something humans cannot: analyze reality at scale. The most meaningful application of AI here isn’t generation, it’s observation. It’s the ability to look across every customer conversation and identify patterns that would otherwise stay invisible.

In this post, we’ll talk about how we approach this at Naro. Instead of sampling calls, you analyze all of them. Instead of asking managers for feedback on whether the new narrative is landing, you can see how often key ideas actually show up, how they’re phrased, and where they quietly fall apart. You can compare what sellers are saying in live conversations to the vision document marketing worked so hard to produce and see the gaps clearly.

Those gaps tend to be revealing. Sometimes reps skip a pillar because it doesn’t resonate. Sometimes they reframe a message because buyers consistently push back in the same way. Sometimes an important differentiator never makes it into the conversation at all. None of this shows up in certification scores, and very little of it surfaces through ad hoc call reviews. But it’s all there, buried in the data.


Know if Sales Kickoff worked

The fastest way to lose seller trust is to ask them to learn something new and then never follow up on whether it worked. And let’s be clear, some (or a lot!) of what we present to them in Kickoff is new and unproven to help them hit their number. They are taking a leap of faith because they trust that we’re all in this together (and we are!) but we need to make sure that we follow up when the presentations and breakouts end. 

Here’s where the “how” matters.

  1. Standardize your meeting types

    Once Kickoff is over, it’s time to start examining the real-world conversations that sellers are having with prospects and customers. But to do that, you need to understand what’s happening on a granular level in each call, ideally by team and by call type. A discovery call, a demo deep dive, and a pricing conversation are fundamentally different moments, and treating them as interchangeable will muddy your feedback data fast. This means you need to actually encourage (and eventually enforce) a standardization of meeting names on calendars. This way, your transcripts and recordings can be grouped by type more easily. If one team calls something a “solution overview” and another calls it a “technical demo,” you’ll struggle to analyze anything consistently. Clarity here isn’t bureaucracy; it’s what allows you to trust what you see later.

    You might ask, can I use opportunity stages instead of standardizing meeting titles? Nope. Sadly, you can’t. Opportunity stages track something entirely different, and there isn’t always a clean one-to-one matching between a meeting type and its stage.

  2. Consolidate your enablement library

    Next, you need to be explicit about your gold-standard enablement documents and make sure they live somewhere they can actually be used (like Naro.) These docs aren’t the decks or one-pagers, they’re the source of truth for how you want sellers to handle critical moments. (Think cheatsheets, battlecards, etc.) How should a core objection be addressed? What part of the product story matters most? Where should sellers move beyond feature-function and into value?

    A useful way to think about these documents is as checklists, not scripts. If you handed them to a smart intern and asked them to listen to a call, they should be able to tell whether the conversation followed the intended path or went off the rails. These docs exist not just to help sellers prepare, but to give you something concrete to compare real conversations against.

  3. Compare and automate

    Once that foundation is in place, you can set up AI to do what humans alone can’t: analyze calls at scale and compare them directly to those gold-standard enablement docs. You can run these in regular batches, but ideally you set this up as an automation in a tool like Naro to make the analysis repeatable and consistent.

    The idea is to compare each call type against the docs that go along with it. Take all of your pricing calls, for example, and compare them to your pricing cheatsheet that has your objection handling, your pivots, and your tactics to help sellers win that conversation.

    You can break down what’s important for the AI to understand about each call through prompts (“are the core pillars showing up in demo deep dives?”, “is our new positioning statement actually being used?”, or “are reps reverting to old language when buyers push back?”) You can also use multiple-step prompts to help guide the AI if you have a particularly complex set of docs for a call type.

  4. Share and act

    Just as important is where those insights go. Sharing results only with your team limits their impact. Dedicated Slack channels or regular post-Kickoff summaries by email help ensure the people who can act (sales managers, marketing leaders, enablement teams, etc.) actually see what’s happening. The goal isn’t surveillance. It’s shared visibility.

    And then comes the step that matters most: doing something with the data. Analysis without action is worse than no analysis at all. (Somebody smart said that once, I’m sure.)

If you can see, at scale, where messaging breaks down, you have to respond. That might mean refining the narrative, spotlighting teams who are getting it right, or updating enablement materials with real examples you didn’t anticipate before Kickoff. It might mean changing your mind when the data tells you something different.

Building Trust After Kickoff Ends

When we actually listen and invest in a continuous feedback loop, Kickoff stops being a one-time event and starts functioning like a system. We stop launching materials and let them drift. We build review and testing against reality into the way we work so that teams know we aren’t just selling them on how to sell, we are being strategic on how to help them win.

Kickoff will always be about alignment and energy. Making it stick requires something more durable: a clear, ongoing view into how your message lives in the real world, at scale.
